Why Your Business Doesn't Show Up in AI Recommendations (And What to Do About It)

You rank on Google. You have reviews. You've been in business for years with the referral network and repeat customers to prove it. But when someone asks an AI tool for a recommendation in your category, a competitor shows up instead.

You rank on Google. You have reviews. Maybe you've been in business for years, with the referral network and repeat customers to prove it.

But when a homeowner asks ChatGPT for a plumber, or Perplexity for the best HVAC company in their city, your business doesn't show up. A newer competitor does.

This is the AI visibility gap. It's real, it's measurable, and for most local service businesses, it's growing. Understanding it - and closing it - is the difference between being found when customers are ready to book and handing those customers to whoever does show up.

Two Rankings, Two Different Games

For two decades, showing up online meant Google. The signals were links, page authority, GBP completeness, and on-page optimization. Then the behaviour changed.

A growing share of recommendation queries now happen inside AI platforms. ChatGPT, Perplexity, Google AI Overviews, Claude. People ask these systems the same questions they used to type into a search bar. But the answers come from a completely different place.

Someone asking an AI for a recommendation is further along in their decision process than someone typing a keyword. They're not researching options - they're looking for a name to call. And a business can rank on page one of Google while being effectively invisible to AI. The two rankings are no longer the same thing.

The Five Signals AI Uses to Recommend Local Businesses

Citation consistency. AI models are trained on web data - directories, aggregators, industry listings, local publications. When your business name, address, and phone number appear consistently and accurately across those sources, the model has high confidence in your legitimacy. When the data conflicts - old phone numbers, name variations across platforms - the model either underweights your business or fails to surface it.

Review velocity and response rate. Volume matters. Recency matters more. AI systems treat review velocity as a signal of active operation. A business collecting 6-8 reviews per month looks different to an AI than one that ran a campaign two years ago and has been flat since. Response rate compounds this: a business that responds to every review demonstrates engagement that AI models interpret as legitimacy.

Schema markup. Structured data embedded in your website's code tells AI crawlers exactly what your business is, where it operates, and what it does. The specific fields that move AI visibility: areaServed (actual named locations), hasOfferCatalog (services as a structured list), aggregateRating, and openingHoursSpecification. Most local service websites don't have this.

Topical authority. AI doesn't just recommend businesses - it recommends businesses it considers authoritative on the problem. A heating company with a detailed post about heat pump installation in your local climate is more likely to surface than one with a generic contact page. Locally specific content that answers real questions is an AI visibility signal.

Third-party mentions. When credible external sources - local news, industry publications, chamber directories - mention your business by name in a relevant context, AI systems register it as a trust signal. This is the AI equivalent of backlinks. Each external mention is a citation AI can draw on when forming a recommendation.

Why Different AI Platforms Give Different Results

ChatGPT uses a training corpus with a knowledge cutoff. Historical web presence matters - businesses with consistent long-term digital footprints tend to surface. Real-time data isn't in play unless the user is browsing.

Perplexity actively crawls before responding. Fresh content, recent reviews, and new third-party mentions have faster impact. Perplexity also shows citations, which tells you exactly which pages you need to appear on.

Google AI Overviews has direct access to Google's full index and GBP data. It's most closely correlated with traditional local SEO, but also incorporates semantic relevance signals that reward genuine expertise over keyword density.

Consistently appearing across all three requires all five signals to be working. One strong signal doesn't carry a business across all platforms.

How to Audit Your AI Visibility

Three measurements establish a baseline.

AI mention frequency: run 10-15 query variations for your business category and location across ChatGPT, Perplexity, and Google AI Overviews. Note which platforms surface your business and for which query types. Compare directly to your top local competitor.

Citation audit: check the top 40 directories for NAP consistency. Every discrepancy is a gap. Priority platforms: Google Business Profile, Yelp, Apple Maps, Bing Places, Foursquare, and the major aggregators.

Review velocity: calculate your average new reviews per month over the trailing 12 months. Compare that number to your top local competitor. The gap between those two numbers is your benchmark.

How to Close the Gap

The businesses showing up in AI recommendations aren't doing anything exotic. They're doing the fundamentals consistently at a higher level than their competitors. Citation accuracy, review velocity, schema markup, local content, third-party mentions.

None of it requires a large budget. It requires knowing where your gaps are and closing them methodically. A citation inconsistency audit takes a few hours. Schema markup can be added to your site in an afternoon. A review request pipeline, once built, runs without ongoing effort.

The starting point is knowing your current AI visibility score. FoundScore audits your presence across the signals that matter - what's missing, what's inconsistent, and what's preventing AI systems from confidently recommending your business. The scan takes 30 seconds and costs nothing.

The businesses that address this now will have a compounding advantage as AI search continues to take share from traditional search. The ones that wait will face a gap that gets harder to close over time.
